Hello Change Management followers, my name is Andriel Rotzler, I am a Googler based in the Austin, Texas office working within the Chrome Deployment team. The Chrome Deployment team works with our partners and customers world wide as they make the switch to Chromebooks or Android devices. In this article I want to give you all some tips and insights into how you can find out if Chromebooks or Android devices might be a good fit for your employees and give you a flavour of some of the key elements of the change management methodology that you’d follow if you were to go ahead with a deployment.
The common reasons companies select Android or Chromebook devices (smartphones and laptops) is that they are looking to increase performance, efficiency and value. Many organizations are moving toward employees having access to devices that make them productive and happy. How do you identify which workers and work processes might best suited for the Android/Chromebooks solution?
There are three key areas to consider as you profile your organization's mobility options: ‘explore users’, ‘assess impact’ and ‘identify success metrics’.
Step 1: Explore Users
Brainstorm about the use cases and users within your organization. To kick off the discussion run through the list of questions below. By evaluating each of the users and use cases you will gain insight into why some use cases are not options and where others are a perfect fit for the Chromebook and Android solution.
Ask the following questions:
- Walk me through a typical day and how computers / mobile are used?
- How important is the device to their job tasks, how often are they on the computer / mobile?
- If you had unlimited resources where else would you like to use computing / mobile devices? For what tasks?
- How could Chromebooks/ Android device(s) be implemented (very high level) for outlined use cases?
- Do you have a virtualization solution now? For what applications?
- How mobile are your employees? What devices and applications do they use when mobile?
Goal: To get a better understanding of the business use cases and user groups that would benefit from moving to Chromebooks and Android device.
Step 2: Assess Impact
Create a ‘typical user’ persona for each of the groups of users identified above in order to summarize the impact of switching to chromebooks and Android device. This persona will help bring to life the user and make the planning of change management activities more tangible.
For each persona, explore the user experience by asking the following questions:
- How do users use their current device? Will this change?
- How will Chromebooks / Android devices impact their daily tasks?
- Will all their current applications work? Will there be new applications?
- What steps will be different to access/complete a task with Chromebooks / Android devices?
- Will there be any changes to business workflows?
- Do you expect any blockers or vocal opposition to moving to Chromebooks / Android devices?
Goal: Identify the specific details of the change impact for each use case. Consider the detailed list of required items for change management activities to address communication, training and support for each.
Step 3: Identify success metrics
Create a list of metrics and goals that you would want to achieve with this project. Focus here is on what types of data can be used to evaluate success. For example 10% reduction in support volume or introducing flexible working practices to employees to help increase satisfaction
What are the goals of your project?
- Cost savings
- Increasing productivity
- Improving security
- Reduced IT support time
- Better end user experience
- Introducing flexible working practices
- Increasing employee satisfaction
The Netflix Call Center is a great Chromebook case study. By switching over to Chromebooks and Chrome Management, Netflix saw an acceleration in the on-boarding of new employees. And managing their hardware and software is now easier and quicker than ever before. They are happy to have broken free of the traditional call centre model.
Goal: Once you are very clear about what you are trying to achieve with the devices, you'll be able to keep super focused and ensure that your change management activities are designed in a way to change the relevant behaviours and ensure your employees are successful with the products. You'll also be able to demonstrate the value to other business leaders.
